200-Hectare Hibiscus Estate,
Ogun State (Nigeria)

Pivot-irrigated, solar-dried hibiscus estate built for export-grade quality and year round reliability block based operations, SOPs, and a data-driven field dashboard.

Role

Partner, Lead designer & implementation advisor.

Scope

200 ha (multi-block), center-pivot irrigation, power house, solar drying greenhouses, pack-out.

Focus

Yield stability, export moisture specs, labor productivity, traceability.

Challenge

Local hibiscus supply fluctuated with rainfall and inconsistent post-harvest handling, creating quality failures (moisture/contamination) and missed export windows.

Selected Outcomes

Consistent export-ready quality across seasons with planned irrigation cycles.

What made it different

Block-based execution, large scale irrigation system, large solar power system, solar-powered drying greenhouses, high quality control and best in class integrated farm management system.

Approach

1. Farm Masterplan:
GPS survey, block layout, roads, drainage, reservoir siting, pivot geometry.

2. Irrigation & Power:
Pivot design, headworks, fertigation logic, pump sizing; power house with solar-first logic and backup scheduling.

3. Post-Harvest Flow:
Field crates → reception grading → solar dryer protocol → conditioning → packing to export spec.

4. SOPs & Training:
Harvest timing, drying curve targets, QA checks, moisture meter use, lot coding, safety.

5. Digital & Dashboards:
Advanced enterprise farm management dashboards for work orders, inputs/ha, drying times, moisture, and lot traceability.

6. People & Process:
Organogram, shift rosters, incentives tied to KPIs, contractor playbook.
